The single place where the portfolio is tracked across every thread and every project. Maintained by the project-tracker skill from the session logs, memory, git history, and each project's own wiki. This is the backing data for the future My OS project-tracker component.

Last synthesized: 2026-07-12 (ACS doc/planning cleanup session — 2 stale plans fixed, 1 UX spec approved, 3 decisions collected, no code changed). Grounded in each project's vault wiki; Chronos grounded in live claude plugin CLI output + PR #1.

How to read this

Every project has a one-pager (what it is, value prop, customer, benefits, stage, latest change, next). The Progress log at the bottom is append-only: it is the running record of how the portfolio moves over time, so the story is never lost when a SESSION.md gets overwritten by another thread. Health is honest, not green-washed (see Operating-Principles).

The tracker must reflect what is ACTIVE and which tool it is worked in (parallel work across tools must not collide). Per Arijit:

PRISM

  • What it is: Chowmes-PRISM, a dedicated Hermes agent on the VPS that runs the algolia-* skill suite to produce full prospect search audits, then acts as a grounded Q&A sales coach (Telegram + in-SPA chat) anchored exclusively to the audit report.
  • Value proposition: Turns a prospect audit into an always-available, fabrication-blocked sales coach for call prep, replacing manual report reading before every AE call.
  • Customer: Algolia AEs and BDRs; Arijit as operator/builder.
  • Key benefits: Grounded report-QA gate (Gemini judge blocks/rewrites unsupported claims); GitHub-to-VPS auto-deploy for the frontend (prism-hub); a real schema-validation gate now confirmed working end to end; a portfolio-wide legal-risk sweep completed and independently verified.
  • Stage & health: 🟡 At-risk (named, not hidden). A routine Lululemon data-fix request turned into a 6+hr forensic pass on 2026-07-09 that surfaced the real reason audits keep needing repeat fixes: no single source of truth for pipeline code, data, or output shape. 3 systemic bugs found and fixed — they were silently affecting every audit, not just Lululemon's (data-quality flag dropped before factcheck could see it; ROI formula inflating dollar-impact ~5x; a filename typo zeroing out industry-benchmarks on every audit ever run). Root cause named: the GitHub skill repo and the code running on the VPS have drifted apart across ~40 skills with zero sync mechanism. A written SOP for the resulting 19-company re-validation queue was authored 2026-07-09 night (docs/sop/AUDIT-REVALIDATION-SOP.md) and got its first real resume-from-crash test on Belk 2026-07-10 — found the crashed prior session had left fabricated data live on the served page (pulled to a holding page immediately), fixed 8 real defects (see Recently), final gate v6 WARN 8.3/blocking_count 0, live again. The class of bug shifted from "pipeline code drift" to "client-render field-name mismatches silently producing blank/wrong-looking sections" — a new, distinct failure mode the SOP didn't originally anticipate. V2 architecture work (Postgres+pgvector, Claude Agent SDK, 6-role cockpit) is still the target state and unaffected — this is reliability work on the CURRENT pipeline.
  • Recently: 2026-07-10 (post-midnight): Belk re-validation resumed post-crash. Caught and pulled fabricated live data (hiring roles, a 3x-wrong competitor revenue figure) before any further work. Fixed 8 real defects: a DB-write agent that silently sourced from the wrong file (caught by a nested-payload check, not the status columns that looked fine); a partner-intel client-render field mismatch that flattened 6 real relationships into identical fake-looking cards (pruned to the 1 confirmed one per Arijit's "only validated stays" rule); a screenshot filename mismatch (every finding image 404'd silently); Arijit's own manually WAF-passed screenshot, on disk but never wired in; a signal mislabeled "Partnership" that was actually a competitive threat; a self-admitted weak signal still rendering HIGH-urgency (renderer hardcodes severity); a Solution Map with no real case-study proof; and a duplicated/mislabeled press quote found only because the final gate was told to independently spot-check untouched sections. Also fixed: 4 other companies (Foot Locker, Michael Kors, The North Face, Torrid) found silently missing from the hub listing page (Belk fixed, those 4 flagged not yet fixed), a stale baked-in fallback snapshot, workspace/served screenshot drift. 2026-07-09: full Lululemon re-validation (real factcheck skill, all 23 dimensions) plus the 3 systemic bug fixes above; Crossbeam MCP and Scout local-scrape both tested live and found to work (were just unused/misconfigured, not broken).
  • Next: Clear Belk's 3 remaining cosmetic gate warnings for a clean PROCEED. Add the 4 other hub-missing companies back to the listing page. The other 17 companies in the SOP's re-validation queue are explicitly NOT started — real cost (~400-500k tokens/company per the SOP's own estimate) needs Arijit's explicit go-ahead before fanning out, same as Belk needed tonight. Separately: Arijit's GO on the declared BDR+Marketer cockpit fan-out remains open; chat-as-operator stays backend-gated.

Scout

  • What it is: A self-hosted universal web acquisition and evidence engine on Crawl4AI, exposed as a FastAPI service (localhost:8421), a CLI/package, a Docker service, and a Claude/Codex skill. Acquires, structures, and cites web evidence; never interprets.
  • Value proposition: Gives downstream agents a trusted, evidence-first acquisition layer with source provenance, including a human-assisted rung for anti-bot walls automated tools cannot clear.
  • Customer: Arijit's own downstream projects (PRISM, algolia-* skills, competitive intel, catalog + job workflows); eventual external devs via a hosted private-beta API.
  • Key benefits: Crawl4AI core for all fetch/extract; human-assisted rung proven vs PerimeterX (615 real Zillow listings); Pydantic contracts everywhere; 295 unit + 14 integration tests green (2026-06-22).
  • Stage & health: Beta — hosted SaaS LIVE at scout.chowmes.com (commit 908f6d9, 2026-07-06); invites held until e2e ready. On-track.
  • Recently: Full site rebuild shipped (mint-neumorphism design, PLG console homepage wired to new anonymous demo API, new pricing Free 5k / $12·50k monthly, generic Destinations Webhook+Algolia). Design language, reticle logo, and pricing model LOCKED to repo docs/product/. 888 unit tests green at deploy, live-verified (2026-07-06).
  • Next: Arijit: support@ DNS (ImprovMX records given) + Mintlify signup. Claude: wire branded key-delivery email, Mintlify docs migration, GTM plan, prod e2e of new flow.

algolia-central2

  • What it is: An internal Answer-Quality Lab: a 2x2 experiment comparing retrieval type (keyword vs neural) x agent architecture (single vs multi-agent) for Agent Studio over the algolia.com corpus, with an LLM judge scoring all four panels.
  • Value proposition: Rigorous evidence (not assumption) on whether neural beats keyword and multi-agent beats single-agent for website Q&A, with a grounded judge on grounding/confidence/depth.
  • Customer: Algolia product + GTM teams; feeds a POC direction with Adobe and Contentstack; eventual production on algolia.com.
  • Key benefits: Fairness invariant across panels; Maverick coordinator + 4 source-scoped specialists; daily delta-sync; content-source scoping killed by spike (no lift, saves build); lessons-log discipline.
  • Stage & health: In build. On-track. expandedQuery removed (dc03bc7); native-memory probe negative (03e9184); content-source routing spike killed 2026-06-28.
  • Next: Support-honed prompt + warm-baton multi-turn A/B.

ACS (Algolia-Central-Spectrum)

  • What it is: A demo/sales instance of the algolia-central2 grounded conversational-agent panel running on Adobe/Spectrum's own docs as the prospect corpus — proves the architecture ports to any corpus. Also the reference build for a reusable "Algolia-Central" design-system framework.
  • Value proposition: A live, working demo an AE can show a prospect (Adobe) using their own real documentation, grounded and judge-verified.
  • Customer: Algolia sales/GTM teams; the framework piece also serves future Algolia-Central-[company] instances.
  • Key benefits: 110%-grounded 3-agent panel (Generic + Technical + an internal classifier), live judge scoring in the chat UI, deployed and publicly reachable.
  • Stage & health: 🟢 Shipping, on-track. Production unchanged since 2026-07-10 (classifier fix live, stable — see prior log entries). 2026-07-12 session was doc/planning cleanup only, no code: archived one stale plan doc and deleted+rewrote a second in place (its proposed Track A/B decision never actually shipped — replaced with an as-shipped summary of the classifier design + a scoped AC2-port task list). Ran the brainstorming skill on the previously-unscoped "sample-questions UI hint" — root-caused the real problem (chips exist but look visually inert) and got an approved small spec (copy label + promoted resting-style chips), not yet built. Collected 3 decisions from Arijit: mandate-guard.sh gets a real hook redesign (not a settings.json rule); AC2 port scoping started (3 decisions still pending before code); 100-Q eval + judge calibration deferred again.
  • Next: build the approved empty-state spec (docs/superpowers/specs/2026-07-10-empty-state-sample-question-nudge-design.md); get Arijit's 3 remaining AC2-port decisions (agent roster, browser-direct vs backend-mediated, dead-code disposition); start the mandate-guard.sh hook redesign; run the 100-Q eval + judge calibration (both still never run).

CurioQuest

  • What it is: A product generating personalized, curriculum-aligned STEM storybooks where the child is the hero of a science mystery, paired with parent-child activities, aimed at school submissions and KDP publishing.
  • Value proposition: Personalized child-as-hero narrative + real science-through-story + premium illustration + versioned provenance, so it feels like a polished children's book, not an AI output.
  • Customer: Parents and schools wanting premium STEM storybooks; potential KDP/retail channel.
  • Key benefits: Emotionally engaging + curriculum-faithful; child-as-hero; guide TEACHES science warmly (teaching model C) + kids do something; hands-on activity; owned IP (Professor T-Rex). Provider stack: text = Claude (Fable 5, story-writer role only), images + vision = Gemini (OpenAI removed 2026-07-06 on cost grounds).
  • Stage & health: 🟡 In build, at-risk-but-executing. Automated pipeline DISCARDED 2026-07-07 after founder scored the 2nd book (Water Cycle) -1/10. Full reset via superpowers:brainstorming → writing-plans: editor-in-chief craft studio (founder approves every artifact; one real book by hand first defines "done"; automate only after). Design doc + 6-phase implementation plan both APPROVED. Phase 0 (Character Bible) DONE and LOCKED (commit 81799a7): Ronav (hero, modeled on founder's own son — full messy hair, gap-tooth smile, dinosaur-toy prop), Zara, Sam, Professor T-Rex, locked gouache art style + classic-storybook (no speech-bubble) layout. No sellable book yet, but now mid-build against an approved plan, not just diagnosed.
  • Recently: 2026-07-07: brainstorm completed, design+plan approved, Character Bible locked after 2 founder-driven correction rounds (fixed a "regenerated from a text label instead of the source reference photo" defect, same failure class as the original pipeline's core problem, caught fast this time). 2026-07-06: built full belt (now superseded), produced + rejected 2 books, removed OpenAI, monorepo restructure in worktree (unmerged), repo made PRIVATE.
  • Next: Phase 1: Fable 5 writes the Book 1 (Water Cycle) manuscript from the founder's premise; founder edits hard (3-5 rounds expected) until genuinely good; that story is the real quality test. Founder-blocked: VPS deploy to curioquest.chowmes.com (needs founder yes + DNS A-record).

Crawler-Factory

  • What it is: A crawler-management product with a wizard UI (localhost:5200) that scaffolds one crawler per content type from a domain entry; Algolia-branded (#003DFF).
  • Value proposition: "Scaffold crawlers in minutes" without manual configuration.
  • Customer: Technical users (Algolia SEs, partners, prospects) needing rapid crawler setup for Algolia pipelines.
  • Key benefits: Wizard scaffolding per content type; consistent Algolia design tokens; demo-capture scripts exist.
  • Stage & health: Demo-ready as of early May 2026; health unknown (most vault docs are iCloud-gated stubs, no readable recent log).
  • Next: Re-establish status; confirm whether active or parked.

Video-Editing

  • What it is: A system for capturing product-demo screenshots and video runs; Playwright capture.yaml per product + timestamped run.json records.
  • Value proposition: Reproducible, auditable demo captures for product marketing, each tagged with product / angle / audience.
  • Customer: Arijit as internal producer of Algolia product demo footage (Crawler Factory the only product in scope).
  • Key benefits: Repeatable vault-tracked runs; multiple angles per product.
  • Stage & health: Idle/stalled. 11 runs on 2026-05-04/05, all status: init, none since.
  • Next: Decide if revived for the current deliverables push or parked.

Algolia-Central

  • What it is: A knowledge repository cataloguing the Agent Studio demo-agent library; the local artifact is a 50-row CSV of demo agents by archetype, model, tool count, and purpose.
  • Value proposition: Centralized reference for Agent Studio demos and prospect-facing agent configs.
  • Customer: Internal Algolia SE/AE teams prepping Agent Studio demos.
  • Key benefits: Single-source catalogue of 50 demo agents with archetype tags and deprecation flags.
  • Stage & health: Reference/static. Evidence collection point, not an active build; no log.
  • Next: Fold into algolia-central2 or PRISM context as needed.

AI-OS

  • What it is: The self-model space (this folder) and the seed of the personal OS — how Arijit thinks and works, the partnership contract, and now the cross-project tracker and about-me doc. (Canonical name AI-OS; ArijitOS/My-OS/WorkOS are retired aliases.)
  • Value proposition: One place where any human or AI partner learns who Arijit is and the terms of real partnership, and where the portfolio is tracked.
  • Stage & health: 🟢 In build, on track (Jarvis cockpit v6 home screen). All 4 motherboard chips now built, wired, and verified end to end. CPU took 9 rounds to surface the real technique — bake the chip into the PCB photo via AI image-editing instead of CSS-overlaying a guessed position/rotation. RAM/GPU/PSU used that proven recipe for their asset (one image pass + 2 connection-cleanup edits, Arijit-approved: "yes it is perfect now") AND for their code-wiring, which landed in ONE dispatch with zero failed rounds — RAM's galaxy hologram, GPU's project list→plan-view navigation, and PSU's cost summary→Usage&Value navigation all work, CPU verified unbroken. Locked asset: cockpit/jarvis/generated/1783567929-pcb-motherboard-all4chips.webp. Mid-session cost discipline correction: Arijit called out 2 full agent dispatches wasted tuning a single CSS value; root-caused into 6 codified pre-flight gates (docs/knowledge/fable-design/FABLE-DESIGN-METHOD.md) — the RAM/GPU/PSU one-shot success is the first proof they work. Operating-Principles written 2026-06-30; My-Projects + About-Arijit seeded 2026-06-30.
  • Next: Two small open items, not blocking: (1) performance check on the dim/blur focus effect with multiple canvases (spec's flagged open item, never tested), (2) confirm the all4chips asset's tighter framing still leaves room for greeting/clock/nav. Otherwise the v6 home screen's motherboard is feature-complete. See AI-OS/SESSION.md.

Adobe OEM

  • What it is: Weekly Adobe OEM usage reporting for the Algolia↔Adobe contract (Q-47553): a CSV→JSON pipeline, a Next.js dashboard on Vercel (oem-usage-dashboard.vercel.app), an HTML email with Gmail-draft automation, and a Hex analytics report ("Adobe OEM Usage") owned by colleague Michael Pankonien.
  • Value proposition: A trustworthy weekly view of search/records/apps consumption vs contract quota, surfacing over-consumption early. Current headline: usage pacing well over the 75M annual search quota, driven almost entirely by one Staging app (HZ9GMWFEDD, ~40.3M of ~41.6M staging term search).
  • Customer: Adobe (Piyush Singhal, Siddharth Sahni); Algolia manager Piyush Patel; Arijit as owner/reporter.
  • Key benefits: Numbers cross-checked vs hex PDF + raw CSV before every send; combined term-relative billing basis; now per-child-app detail (Production + Staging, each with app_id + downloadable CSV) so Adobe can see exactly which apps drive search.
  • Stage & health: 🟢 Shipping (live-recurring, weekly). On-track. Repo ~/Dropbox/AI-Development/Adobe report/adobe-oem-dashboard/ (git main).
  • Recently: 2026-07-07 — shipped Hex child-app detail as two auto-updating tables (Production SQL 146 EX9JOVML7S 1,727 apps; Staging SQL 148 J50O6J0MJP 144 apps) on the Month-over-Month Usage tab, each reading stage_prod_adobe_child_apps so they refresh weekly; deleted the standalone App Detail tab; published + verified live. Hex lessons captured (dropdown won't bind on publish; use per-cell "ADD TO TABS" for tab assignment). See index.
  • Next: Schedule the Adobe meeting on staging over-consumption (email drafted, not sent); commit the untracked repo scripts.

Chronos

  • What it is: A Claude Code plugin bundling gws (Google Workspace CLI mechanics) and meeting-scheduler (contact resolution, cross-timezone freebusy, slot-ranking, booking — built on top of gws).
  • Value proposition: One versioned, distributable, installable package for Workspace+scheduling automation, instead of two independently-discovered loose skills with no shared identity or update path.
  • Customer: Arijit's own Claude sessions and AI-OS/dashboard's Claude backend; distributable to third parties via the public arijitchowdhury80/arijit-skills marketplace.
  • Key benefits: Real claude plugin CLI install/update tested live (not simulated); two real bugs found by testing rather than inspection (a hardcoded OAuth secret, config that didn't survive plugin updates), both root-cause fixed; portability proven with a simulated fresh third-party user, zero shared state.
  • Stage & health: 🟢 Shipping, PR open. On-track. Version 1.0.2, PR #1 not yet merged to main.
  • Next: Merge PR #1 (awaiting Arijit's review); optionally run a formal skill-trigger-precision eval via skill-creator; no other blockers known.

Personal-Branding

  • What it is: Arijit's public content-brand engine: an Astro blog ("The Build Log" at scratchpad.chowmes.com) as the canonical mother asset, with LinkedIn/X/chat posts as derived lead magnets that drive traffic back to it. Umami analytics measure the whole loop.
  • Value proposition: A repeatable machine for brand-building content, not one-off posts — the deliverable is the engine itself, with follower/traffic growth as the lagging indicator.
  • Customer: Arijit's own professional brand, at the start of a deliberate build-in-public push.
  • Key benefits: Real measured traction (not vanity metrics) via self-hosted Umami; a fact-checked atomization pipeline (blog → carousel → posts → thread → chat shares) with a honesty gate that has already caught real fabrications twice; a linkedin-carousel skill that documents what actually worked and scores itself against real results.
  • Stage & health: 🟡 Shipping (blog + first post live) and in build (Content Engine Cockpit). On-track on the distribution side: the first post-to-traffic loop is fully measured — 670 LinkedIn impressions produced 41 unique blog visitors (verified by a direct query to the Umami database on the VPS, not just assumed), about 6% conversion versus LinkedIn's typical 1-2%. At-risk on process, and this is being surfaced honestly rather than smoothed over: while drafting an outline for a new blog post, a passage was written in Arijit's own first-person voice claiming real professional experience that was never actually verified against any real source — it was invented. Arijit caught it immediately. The bad file has been marked unusable and a specific prevention rule was saved to memory so this exact mistake (writing a claim before checking it) is caught earlier next time.
  • Recently: 2026-07-08 — verified the analytics loop end to end; fixed a real gap in the linkedin-carousel skill (the comic-panel slide type that worked wasn't documented); shipped 6 more Trust-essay-derived content pieces and a paste-file for a second blog platform (aicmastermind.com), all fact-checked; architected a "Content Engine Cockpit" that will eventually watch YouTube channels, X, and other sources to suggest new blog topics daily (this absorbs a topic-suggestion feature Arijit had frozen on 2026-07-07 pending a safety review, now folded into the cockpit's design); seeded a 7-channel YouTube watchlist and ran the first scan, which found that none of those channels currently cover whether AI agents can be trusted, which is exactly the ground Arijit's first blog post already owns.
  • Next: Arijit to review the open decisions in the Cockpit design doc before any of it gets built. Separately, before any new blog post about search/retrieval quality gets written, real evidence needs to be gathered from Arijit's actual audit work; none has been read yet, so that post has not actually started despite an early outline existing (and that outline is not usable, see above).

Progress log (append-only)

2026-07-07 (late) — AI-OS

  • Operation Clean Brain COMPLETE: 22-agent vault sweep, every note dispositioned; orphans 92→0; 47 junk/test-fixtures archived; taxonomy clusters; readability A-grades (was B-/C/F). Audit: AI-OS/ops/clean-brain/REPORT.md.
